DIY Hermes Agent vs Staffbox: what the fee pays for
Short answer: Hermes Agent is free plumbing. We sell the test: 30 of your past quotes, 10 graded blind against a pass bar, plus install and support.
Hermes Agent is free, open source and popular, and Staffbox uses it as plumbing. What a quoting desk cannot download is proof: a test harness that runs your own past quotes, a pass bar your team grades blind before anything goes live, and someone to install, re-test and support it. If someone on your team will build that, you may not need us. Tell us what you are building below; a person on our team replies.

Hermes Agent is the plumbing; the product is the proof on your own quotes
Hermes Agent is an open-source agent from Nous Research, released under the MIT licence. Its site describes it as a self-improving agent with memory, skill creation and scheduled automations, and its GitHub page showed about 253,500 stars on 13 Oct 2026. One gateway connects it to more than 20 messaging platforms. as reported, 13 Oct 2026 Staffbox is built on it. Staffbox is not affiliated with Nous Research.
The software is free, and it is not what you are buying. Staffbox sells three things around it: an evaluation harness that runs 30 of your past quote requests through the worker and grades every answer; a pass bar agreed before day 0, with 10 held-back answers graded blind by your team and a refusal counted as a miss; and install, monthly re-test and support through your IT provider. Nothing goes live unless it passes. The brain, the quote action and the safe defaults are how it passes; the harness is how you know.
A DIY quoting worker means building seven things yourself
| Task | DIY with Hermes Agent | Staffbox |
|---|---|---|
| Proof on your quotes | You build a test set and judge the answers yourself | Free 30-quote score before you pay: 10 graded blind by your team, a refusal counts as a miss, pass bar agreed before day 0; live only if it passes |
| Updates and re-test | You update and re-check | Monthly, by your IT provider, only after your test set still passes; corrections become new tests |
| Install and support | One command on Linux, macOS or WSL2: curl -fsSL https://hermes-agent.nousresearch.com/install.sh | bash; desktop installers for Windows and macOS (as reported) | Installed and supported by your IT provider, about an hour (the install guide's estimate; not timed on a customer site) with a 9-step installer; the installer checks FileVault and refuses to finish without it |
| Your price list and rules | You write them up so the agent can use them | A brain: a Markdown vault seeded from your files, which you own |
| Model and context | You pick the model and set the context. Hermes requires at least 64,000 tokens of context for agent use with tools (docs, as reported) | Our demo unit runs Ollama on 127.0.0.1 with a context of 65,536 and one model loaded; measured on the fictional test sets |
| Safety settings | You decide which tools to enable | Nine tool groups plus image generation are off by default: terminal, code execution, browser, computer use, web, connections, delegation, cron jobs and text-to-speech. No sending code. |
| Cost | No licence fee; your time, hardware and model costs | $595 a month at founding sites (first 100) for as long as the box is live (draft pricing) after a free 30-day pilot; box and install included |
Under 48 GB, Ollama's default context falls below the Hermes minimum
scripts/install.sh. Hatched: Ollama defaults; solid: the Staffbox setting. Below the dashed mark, Hermes refuses to run with tools. Our Qwen3 8B model has a native window of 40,960 tokens; prompts longer than that have not been tested. The Hermes docs say Ollama's default context depends on available memory: 4,096 tokens under 24 GB of VRAM, 32,768 at 24 to 48 GB, and 256,000 above 48 GB. They suggest raising it with a server variable or a Modelfile. as reported, hermes-agent docs, 13 Oct 2026
# from the Hermes docs: raise Ollama's context for agent use OLLAMA_CONTEXT_LENGTH=64000 ollama serve # or per model, in a Modelfile PARAMETER num_ctx 64000
Our demo unit uses a context of 65,536, a 24-hour keep-alive and one loaded model, and changing the context on a 16 GB Mac costs about 100 seconds of reload. One known failure: Ollama can hang when the disk is busy or models unload between steps, and the fix on our unit is to restart its launch agent. Our model, Qwen3 8B, has a native window of 40,960 tokens, below the Hermes minimum, so our installer sets OLLAMA_CONTEXT_LENGTH=65536 on the Ollama server and 65536 in the Hermes profile (a Modelfile variant is an alternative, not what the installer does). Every Mac mini score was measured at that setting; prompts longer than 40,960 tokens have not been tested. More on the 64K context page. A DIY setup has to get these details right; a scored install tests them on your own quotes before day 0.
DIY wins when someone will build the tests and patch it; Staffbox when nobody has the time
Our read. If someone on your team likes running agents, will test it on your quotes, keep it patched and own the risk, use Hermes directly. You will have more freedom than Staffbox gives, including tools we switch off. The project has a large community (about 253,500 GitHub stars on 13 Oct 2026, as reported). If you want Hermes on a rented server rather than your own hardware, hosting vendors sell that, and our hosted-Hermes comparison covers it.
When does Staffbox earn its fee?
When the person who would set it up has other work. The fee pays for the evaluation harness, the blind pass bar on your own quotes, and install and support, not for the software. The pieces that make a quoting worker pass are real but secondary: notes on your price list and rules (the brain) and a quote action that computes prices in code and flags an item you do not stock instead of substituting (by design; 0 wrong totals in 475 test answers). On a fictional IT provider, Qwen3 8B scored 1 of 40 alone, 33 of 40 with the notes, and 40 of 40 with notes plus the quote action (Fieldstone IT, Dell RTX 3090, 30 Sep 2026). Only a test on your own quotes says whether that holds for you. See managed vs DIY for the wider options. On a new trade it had never seen, an electrical distributor (14 Oct, Dell test box), the default Qwen3 8B setup scored 30 of 40 and 2 of 15 on messy requests, with 8 wrong prices in 55, because per-foot units, price levels and trade shorthand are not handled yet; that is why we score your own list first (the electrical result).
Questions
Is Staffbox just Hermes Agent?
It is built on Hermes Agent, which is the plumbing. What Staffbox adds is the test: a score on your own past quotes against a blind pass bar, then install, monthly re-test and support through your IT provider, plus a brain, a quote action and safe defaults.
Is Staffbox affiliated with Nous Research?
No. Staffbox is not affiliated with Nous Research.
Can I move from Staffbox to DIY later?
After the first paid month the box and the brain are yours to keep. The brain is a Markdown vault you own.
